Loaded hourly cost is the right input

Salary divided by hours is not the cost of an employee — it excludes benefits, payroll taxes, software and management overhead. Using the loaded figure makes the savings estimate defensible rather than flattering.

If you are unsure, use a range and read the result as a range. The order of magnitude is usually enough to decide whether to proceed.

The share that is genuinely repetitive

Only the repetitive portion of a role is a realistic automation target. A role that is 15% repetitive has a 15% ceiling on time savings, no matter how good the tool is.

This is why most inflated ROI cases assume every task is automatable. The estimator asks for the share explicitly so the ceiling is visible.
