Four boxes, one decision each

Complex and frequent tasks justify automation or a dedicated system. Simple and frequent tasks are the best candidates for templates or delegation. Simple and rare tasks should simply be done. Complex and rare tasks should be outsourced to a specialist.

Placing every recurring task in a box removes the vague guilt of 'I should systemise more' and replaces it with a short, ordered list.

Frequency beats complexity

A mildly complex task done daily costs more over a year than a very complex task done twice. If you only rank by difficulty, you will automate the wrong things.

The matrix weights both dimensions for this reason. Review it quarterly — a task's frequency changes as your business changes.
